Transport company from Pruszcz Gdański: saving 84,200 PLN per year

We conducted an audit of fuel consumption and travel routes. We detected dead runs and proposed a change in the refueling system, which drastically reduced fixed costs.

Trans-Pomorze Sp. z o.o. is a medium-sized carrier that, despite a full portfolio of orders, was barely breaking even. In 4 months, we found specific gaps in their refueling system and route planning, which allowed for saving 84,200 PLN per year.

The challenge

In March 2024, the company had a fleet of 14 tractor units. Average fuel consumption was 33.7 liters per 100 km, which at current diesel prices generated massive invoices. The owner saw that drivers refueled at random stations, and empty runs accounted for as much as 22.4% of all driven kilometers. There was a lack of hard data to stop this cash drain.

Our approach

The Pomeranian Audit Center sent a two-person team to the headquarters in Pruszcz Gdański for 5 working days. We analyzed fuel cards from the last 7 months and raw data from GPS transmitters. We focused on three areas: real fuel policy, the work of dispatchers, and the driving style of the three most costly drivers. We didn't look for someone to blame; we just showed the actual state, not wishful thinking.

The solution

We introduced a hard list of 4 fuel station networks with negotiated fleet discounts, which immediately reduced the cost per liter by 14 pennies. We also changed the route reporting process – dispatchers got a clear limit on empty kilometers, exceeding which now requires the boss's approval. Additionally, we installed a simple system to monitor engine RPM in the 6 oldest cars, which forced more economical driving on the drivers.

Results

Three months after implementing the new rules, costs fell by almost a fifth. The numbers speak for themselves: the company regained financial liquidity without firing people and without cutting salaries. Savings are visible in black and white in every monthly report.
